Why Conversion Rates Drop When Venues Start Using AI Tools

Most venues trying to work out whether event sales AI tools are paying off reach for the same number: proposal conversion rate. It seems like an obvious place to start — if the tools are working, more enquiries should turn into bookings. In practice, the opposite often happens. Sales leaders who don’t expect the drop tend to read it as proof the whole effort isn’t working, right around the point where it’s starting to pay off.
iVvy Event & Venue Management Software is bringing AI into its platform with the introduction of iVvyAI. Instant Proposal – Email, powered by hivr.ai, is iVvy’s first AI product. It uses AI agents to read incoming enquiries, qualify them, enter data, and draft a tailored venue proposal, automating the steps between an enquiry landing and a proposal going out.
Felix Undeutsch, CEO of hivr.ai, has worked with venue sales teams as they move enquiries through AI-assisted workflows. He’s seen sales conversions dip often enough to know why it happens.
Why so much demand goes unlogged in the first place
According to the Salesforce State of Sales report, sales reps spend just 28% of their week on actual selling activities. The rest goes to admin: CRM updates, reports, data entry. Felix sees the same pattern play out in venue sales teams.
“The terminology ‘convention sales manager,’ in my mind, should actually be called ‘convention admin manager.’ The majority of time is used for repetitive manual activities like data entry, not for creating the experience or creating relationships.”
— Felix Undeutsch, CEO of hivr.ai
When admin eats most of the working day, a request that looks unlikely to close won’t be entered into the system. Logging a dead end costs the same few minutes as replying to a live one, and the live one always wins that trade-off.
“If you’re receiving an email and you know it’s a turn-down, and you don’t have time, you’re not putting that turn-down into your system. It basically doesn’t exist.”
— Felix Undeutsch
Why conversion numbers fall when using AI tools
With triage and drafting handled by AI, every enquiry gets logged and actioned, even the ones that would once have gone ignored. The lead pool grows because it now reflects everything that was coming in all along. Conversion rate is a fraction; the denominator just got bigger.
“When you start to adopt AI, your lead-to-sale conversion, if you measure the entire funnel, will drastically drop. That’s counterintuitive, and it’s actually a good thing.”
— Felix Undeutsch
How to check if AI tools are working for your venue
Felix’s view is that venues should judge AI adoption on leading indicators over lagging indicators.
Lagging indicators — revenue, bookings, guest satisfaction — describe outcomes that have already happened; they matter, but take months to move and, mid-transition, can look like decline, even when things are improving.
Leading indicators describe what’s happening right now, in the process itself. They’re a more honest gauge of whether new tools are changing anything. For venue sales teams, that means proposal turnaround time, the share of proposals drafted with AI assistance versus from scratch, and how many enquiries get a reply.
“What you want to measure is the operational leading indicator. What’s my proposal turnaround time manually, versus if it’s AI-augmented? What’s my response rate — how often have I actually been able to go back to a customer, versus how many just dropped because I didn’t have the time to respond?”
— Felix Undeutsch
Before assuming your current process is working, it’s worth checking whether the conversion number you’re reporting reflects everything that came in, or just what got logged.
